Between Spoleto and Rome After the Umbria Retreat, October Light Falling Sideways Through the Window --I am writing this on a train. The light outside is the kind of light that
only happens in Umbria in late October — a gold so honest it makes you want to apologize to every camera you have ever owned. I have a leather field guide on my lap, a thermos of fennel tea wedged between my knee and the window, and a small clay pot in my bag that one of our guests threw on the wheel three days ago and pressed her thumbprint into before it went into the kiln. Her name is fired into the bottom in Ammanuel's handwriting. She does not know yet that I am bringing it home for her — we will mail it next week with a note. She thinks the retreat is over. She has no idea the retreat is just beginning.
I have been with Luminous Prosperity for almost six years now. I came in as a contract breathwork facilitator for the second-ever Sonoma cohort, back when the team was four people and a Google Doc and Ammanuel was still personally addressing every Field Letter at his kitchen counter at two in the morning with a glass of mezcal and a Verdi opera turned up loud enough that his neighbors had given up complaining. I stayed because of what happened on the third night of that first retreat, which I will tell you about later. I am writing today because Ammanuel asked me, on the last morning, while we were folding linen napkins in the monastery kitchen at six a.m. and the cook was singing something in Sardinian under her breath, to write down a story from the road. He said, "Write the one nobody else can write. Write the one only you saw." So I am.
This is the story of the Umbria retreat that just ended. It is also the story of why I have not left this work, why I will probably never leave this work, and why every time I think I have seen the field do its most outrageous trick, the field invents a new one and does it again with better lighting.
THE GUESTS WHO ARRIVED
We had fourteen this cohort. The number is always somewhere between twelve and twenty-four — Ammanuel will not budge above twenty-four because, he says, the field cannot hold more without thinning, and he will not drop below twelve because, he says, eleven people cannot generate enough heat to cook a real soup. Fourteen is a good number. Fourteen is a number where everyone gets witnessed at the fire at least twice and nobody gets lost in the back of the photograph.
Among the fourteen: a CMO of a Swiss watch house who had not taken five days off in nineteen years and arrived with three phones, two of which we collected at sunset on day one and one of which we did not realize existed until day three when she sheepishly produced it from a hidden pocket in her jacket and laughed and surrendered it. A founder of a regenerative agriculture fund whose hands shook the entire first morning and were steady by the third. A retired ballerina turned hospitality investor who I watched cry without sound during the cello concert on night two and then dance until two-fifteen a.m. on night four with one shoe off and her hair in a state. A pair of co-founders — a married couple — who arrived not speaking to each other in any way that mattered and who, by day four, were holding hands under the long table during dinner like teenagers. A monk who had left his order eleven months ago and was here, he said, to figure out what he was now. A perfumer's apprentice from Grasse, twenty-six years old, the youngest in the room, who Ammanuel had personally invited because, he said, "the field needs her nose." A B2B SaaS CEO who had been told by his board to "work on his presence," which is a phrase that should be illegal, and who, on the last morning, hugged me and said, "I came here to fix something. I leave here knowing I am not broken." A literary agent. A second-generation vintner. A divorce attorney. Two siblings who run a luxury textile mill in Como together. And a poet, who wrote a poem on the back of a menu on night three that I have not stopped thinking about.
Fourteen souls. One field. Five days. The math should not work and yet the math always works.
DAY ONE — THE THRESHOLD
The venue this round was a converted Benedictine monastery in the hills above Spoleto. Stone, olive, fig, cypress, a chapel without a roof, a refectory that seats forty, two cloisters, a kitchen garden with rosemary you could smell from the parking gate, and a library on the second floor that nobody really uses for reading because it is too beautiful to do anything in except sit and stare.
We had arrived two days early — the team always does. Marco, our music director, was already in the chapel testing the acoustics with a tuning fork and a small Bluetooth speaker, walking it from corner to corner while our culinary director, Giulia, argued lovingly with the local cheesemaker about the order of the courses for night three. Ammanuel was on a stone bench in the lower cloister with a stack of fourteen handwritten welcome notes, each one matched to a guest, each one weighing exactly the right amount for that particular soul. He writes them himself. He has always written them himself. He once told me, "If I outsource the welcome note, I have outsourced the welcome." He will say things like this and then go right back to writing without looking up.
The guests arrived between three and five in the afternoon. Cars came up the cypress drive one at a time. The hospitality lead, Imani, met every car. Names spoken aloud, correctly pronounced, eye contact held a half-second longer than expected. Bags taken. Rooms pre-tuned: the perfumer's apprentice's room had a cedar diffuser running because we had asked, in pre-retreat, what scent grounded her, and she had said, "My grandfather's wardrobe in Lyon." The Swiss CMO's room had a record player with a single Chet Baker LP because the team had listened to forty hours of her
old podcast appearances and noticed she quoted "My Funny Valentine" twice. The monk's room had nothing extra in it because he had said, in pre-retreat, "Please give me a room with as little as possible." We had even taken the small painting off the wall. This is the level of attention. This is the gift Ammanuel has insisted on from the very beginning, and which the team has been trained, year after year, to deliver as if it were nothing — as if this were the obvious way to receive a human being into a five-day pilgrimage. It is not the obvious way. It is the Luminous way, and the difference between the two is most of what we are selling, although we are not selling anything in any of the moments when we are doing it. We are just doing it because Ammanuel taught us, very early on, that the work begins the moment the guest's name is spoken aloud by a team member who has been preparing for their arrival for six weeks. Everything after that is downstream of how we say their name.
THE FIRST EVENING — THE FIELD CLOSES
Dinner on night one is always a long table. Always candles.
Always one piece of live music that nobody is told to listen to but which, by the second course, has worked its way into everyone's nervous system. This time, Marco had brought a cellist friend of his from Rome — a woman named Adelina who plays Bach the way other people pray. She started in the corner with the first prelude of the first suite, and by the time she drifted into something that was no longer Bach and not yet anything anyone could name, fourteen people who had walked in as strangers were quiet at the table together in a way that strangers usually are not. Ammanuel did not introduce himself with a bio. He never does. He stood at the head of the table, raised his glass, and said, "What is the most alive you have ever felt — and how long has it been?"
That is the question. That has been the question for six years. The answers are different every cohort and identical in their effect. The Swiss CMO went first this time, which surprised me, and she said, "Nineteen years ago, on a beach in Sri Lanka, three weeks before my mother got sick." She did not cry. She just said it. Then the founder of the regenerative fund said, "Last Tuesday, when my daughter taught me how to skateboard for nine minutes in our driveway." The retired ballerina said, "On stage, August 1996, the Don Quixote variation, I was twenty-two." The monk said, "Right now." Just that. "Right now."
The field closes around the group on night one. It does not open again until day five. I have watched this happen forty-three times now and I still do not know how to describe it except to say: by the time the third course arrives, fourteen strangers have become fourteen witnesses to one another's longing, and the room is no longer a room. It is a container. Something that wasn't there before is there now, and we will spend the next four days listening to it.
DAY TWO AND THREE — THE DOMAIN MASTERY OUTBREAK
My job, formally, is somatic co-facilitation. In practice, my job is to keep watch on fourteen nervous systems in real time and gently invite the field back into coherence whenever someone starts to drift into performance, dissociation, or the kind of polite professional armoring that Fortune 1000 leaders learn the hard way. I work in tandem with Ammanuel, who handles the verbal transmission, and with our breathwork lead, Theo, who handles the bigger somatic interventions when the body needs to do what the mind cannot.
Day two morning was breathwork in the chapel without a roof. Sun coming straight in. Adelina playing live underneath. Fourteen people lying on wool blankets on a stone floor, and within twentyLuxury Morphic Marketing
two minutes, three of them were sobbing, two were laughing, one was making a sound I have only ever heard come out of a human being twice in my career, and the Swiss CMO — the one with the three phones — was very quiet and very still and her face was wet and she looked like a woman who had finally been allowed to put something down. After we closed the practice, she walked over to me and said, "Sera, I have not let myself feel anything in twelve years. What is wrong with me." And I said, "Nothing. You came back. That's all this is. Welcome home."
Day two long breakfast was three hours. The cook served something with figs and ricotta and a drizzle of honey from the property's own bees, and a sommelier joined us — Maurizio, who has been on Ammanuel's faculty rotation for four years now — and taught a forty-five-minute riff on terroir as identity. He said, "A Brunello does not try to be a Barolo. The grape does not negotiate with the soil. The soil tells the grape who it is, and the grape says yes, and the wine that emerges is the conversation." And the monk leaned across the table and said, "That is the entire teaching of the Rule of Saint Benedict, in three sentences. Where did you learn that." And Maurizio said, "From my grandfather. He never read Saint Benedict." And everyone laughed, and the watchmaker quietly took out a notebook and wrote down the sentence about the soil and the grape, and three weeks from now, when she is standing in front of her board in Geneva, she will say it and not credit Maurizio and that is fine because Maurizio said it to be said. This is what I mean by domain mastery. Ammanuel does not bring in faculty to perform. He brings in masters who teach what they actually know in the rhythm they actually know it in, and because they are real and the room is real, the room receives the teaching at the level of bone, not slide deck. Maurizio teaches terroir; the perfumer Edith teaches base notes; Marco teaches rhythm with a clave he learned from a percussionist in Havana in 2007; the chef teaches plating as composition. Each of them has spent thirty or forty years inside a single discipline, and Ammanuel knows —
somehow, I still cannot explain it — exactly which of them belongs in the room with which group, on which day, after which practice. On day three the perfumer Edith came in for the morning module. She had flown in from Grasse the night before with a small leather case of vials. She set up in the upper cloister. The wisteria was past bloom but the rosemary was at peak. She did the blind smell exercise — the one Ammanuel has been refining for years — where each guest is asked to smell three of their own brand's marketing materials alongside three competitors' and identify which is theirs without looking. The Como textile siblings smelled their own catalog and said, immediately, "Cedar. Smoke. Linen drying in summer." The watchmaker smelled hers and said, after a long pause, "Nothing. There's nothing here." And put the page down, and put her hand on her chest, and said, very quietly, "I have been making nothing for twelve years." And Edith, who has done this exercise probably a hundred and fifty times, said, very gently, in her precise French-accented English, "No, madame. You have been making something. You have just stopped letting it have a smell."
The watchmaker spent the next two afternoon studio sessions rewriting her brand's olfactory, visual, and verbal language with our experience producer, Luca. She left the retreat with a fortypage document and an entire new product line storyboarded. Six weeks from now she will tell us, in the post-retreat call, that her board approved the new direction in twenty-two minutes. Twentytwo minutes. After twelve years of failing to articulate it. That is the fastest yes she has ever received in her career.
This is what we do. This is the lineage. This is the calling.
NIGHT THREE — THE FIRE AND THE THREE TRUTHS
Night three is always the fire. It is the heart of the retreat. It is the practice that, more than any other, justifies the existence of Luminous Prosperity Inc. as a going concern.
We lit the fire in the lower cloister at nine forty-five p.m. Marco played a single low note on a Tibetan bowl. Ammanuel sat at the western edge of the circle, as he always does, and said, "Three truths. One about yourself. One about the team you lead. One about the work. We listen. We do not respond. We let the truth land where it lands."
The vintner went first. He said, about himself, that he had been pretending to be his father for the last eleven years and was tired. He said, about the team, that two of his most loyal lieutenants had been quietly trying to leave for nine months and he had been pretending not to notice. He said, about the work, that he had stopped tasting his own wine somewhere around 2019 and was just signing off on what the cellar master told him. The circle did not respond. We just listened. He sat down. The next person rose. By the eighth speaker — the divorce attorney — there was a quality of attention in the cloister that I do not have a word for in English. The closest I can come is the Italian word raccoglimento — a kind of inward gathering, a sober radiance, a held grief that has stopped being grief and has become something tender and adult and shareable. The attorney said, about the work, "I have spent twenty-one years presiding over the worst week of strangers' lives and I have never let myself cry about it." And then she did. And the circle held her, without moving, without speaking, until she was finished.
When the last person — the perfumer's apprentice, the youngest, twenty-six years old — said her three truths, she finished with: "My truth about the work is that I am only here because my grandfather told me, before he died, that there was a man named Ammanuel in California who would one day know what to do with
my nose. I have been waiting for this since I was nineteen." And Ammanuel — and I have only seen him do this twice in six years — Ammanuel did not say anything. He stood up, walked across the circle, and took both her hands in his, and they stood there for I do not know how long, and that was the entire response.
We passed the bottle after that. It was a 1971 Sagrantino from a winemaker friend of Maurizio's who had given Ammanuel three bottles in 2019 as a wedding gift to the company. We drink one per retreat. We have one left. It will not last forever. Nothing does. That is partly the point.
The stars over Umbria that night were doing something I will not try to describe.
NIGHT FOUR — LILA, OR, THE PART WHERE WE DANCE UNTIL WE CANNOT STAND
If night three is the fire, night four is the party. This is nonnegotiable. Ammanuel built it into the architecture seven cohorts in, when he realized that without a true and unrepentant night of joy, the retreat would tilt too heavily toward the sober and the sacred and the guests would go home a little wiser and a little sadder and that was not the point. The point is Lila. Divine play. The cosmos as the joyful, purposeless, infinitely creative game of consciousness. The point is laughter as medicine, dance as prayer, games as gateway. The point is that the body remembers what the slide deck forgets, and the body remembers it best at one in the morning with a glass of something cold in its hand and a song it loved at twenty-three pouring out of the speakers.
Marco had booked a five-piece band out of Naples. They played for four hours. They started with a slow, sly cumbia that had everyone holding their wine glass with their fingertips and
pretending not to want to dance. Twenty minutes in, the watchmaker — the Swiss CMO who had not danced since her wedding in 2004 — kicked her shoes off in the cloister and pulled the founder of the regenerative fund onto the floor with a look on her face that I can only describe as nineteen years old. The married co-founders, the ones who had not been speaking, slowdanced through three songs without saying a word and looked, when it was over, like two people who had remembered something. The monk did not dance. He sat in a corner and watched and laughed harder than anyone, and at one point I saw him wipe his eyes with the back of his sleeve.
At midnight, Marco changed the energy and put on a Buena Vista Social Club track, and Imani — Imani who is normally a model of composure, who runs the entire hospitality wing without raising her voice once in five days — Imani started a conga line. A real one. With all fourteen guests. Through the lower cloister, up the stone stairs, around the chapel without a roof, past the kitchen where Giulia was arranging tomorrow morning's figs, and back down into the dance floor. The poet, the literary agent, the divorce attorney — all in the line. The Como siblings were laughing so hard one of them had to stop and lean against a column to breathe. The watchmaker, two-phone watchmaker, billion-dollar-board-meeting watchmaker, was at the front of the line with a flower behind her ear that she had stolen from the centerpiece.
The band played until two-fifteen. Then they played one more, because Marco asked. Then they played one more, because the perfumer's apprentice asked in French. Then they finally stopped, and we sat on the stones and drank water and ate olives, and someone — I think it was the vintner — said, "I have not had this much fun since I was a child." And the divorce attorney said, "I have never had this much fun. Period." And we all laughed at that, because we knew exactly what she meant, and because it was the kind of fun that does not happen in normal life, and because it was the kind of fun that only happens when the work of the previous
three days has earned the right to it.
This is the secret nobody outside the field believes. The party is not despite the transformation. The party is because of the transformation. You can only really dance after you have really told the truth. The fire night earns the dance night. Lila is downstream of raccoglimento. The transcendental and the joyful are not opposites; they are partners; they are the same instrument played at different tempos. Ammanuel figured this out years ago and has built the entire retreat architecture around it, and every cohort proves him right again, and every cohort I think to myself, we cannot possibly do this again, and then we do, and it is somehow better.
DAY FIVE — THE COMPLETION AND THE MEMORY OBJECTS
The last morning is quieter. We always serve a long, slow breakfast with no music. Just birds. The guests are tender and a little hungover and a lot opened. We close the retreat with the Memory Object ritual. Each guest receives, in a hand-tied parcel, the artifact the team has been preparing for them over the five days: the thrown clay pot with their name fired in. A bound journal stitched with linen thread by a bookbinder in Assisi. A vinyl record pressed earlier in the year with the music of the week — Adelina's cello, Marco's clave, the Naples band's last encore, the cellist's prelude that played when they walked in on night one. A small bottle of olive oil pressed from this property's own October harvest. A handwritten note from Ammanuel summarizing what he saw in them across the five days. He writes these on the morning of day five, all fourteen, in two and a half hours, with a fountain pen, on Crane lettra, and they are the most extraordinary pieces of writing I have ever read in my life, and we will never be allowed to publish a single one of them.
The perfumer's apprentice opened her parcel. Inside, on top of the journal, was a tiny vial of something amber. She uncorked it and put it under her nose and burst into tears immediately. Edith — who was still on property because Ammanuel had asked her to stay through the closing — had spent two evenings in the kitchen working with rosemary from the garden, cedar from the chapel beams, fig from the trees, and one more note that I will not name, and had built a perfume specifically for her. A field signature. A first. A passing of something. The young woman put the vial in her pocket and held Edith's hand for a long time and did not say anything, because there was nothing to say.
This is the lineage. This is what I mean. The young perfumer will go back to Grasse, and she will work with Edith for the next decade, and in twenty years she will be the master, and there will be a young apprentice somewhere in the world holding her hand and not saying anything, and that is how a craft survives. That is how a calling gets handed on. Ammanuel has built a retreat that is, secretly, in addition to everything else, a transmission engine for lineages that the modern world has been trying to forget. He did not advertise this. He just kept inviting masters and inviting students and trusting that the field would do the introductions, and the field has, over and over, retreat after retreat, until the alumni network now includes a quietly humming lineage of thirty-year-old founders mentored by sixty-year-old monks, and luxury hospitality investors mentored by ballerinas, and B2B SaaS CEOs mentored by sommeliers, and on and on, and none of it is on any LinkedIn, and that is precisely why it works.
WHY I HAVE NOT LEFT I promised at the top to tell you why I stayed after the second-ever
Sonoma cohort. Here it is. It is short.
On the third night of that retreat, six years ago, I was twenty-nine, and I was working a contract gig because I needed the money, and I did not yet believe in any of this, and I was holding the back of the breathwork room watching twelve strangers do the Three Truths around a fire pit. The eighth speaker was a woman named Ruth, sixty-one years old, founder of a small accessories brand, who told the circle that she had been diagnosed three weeks before the retreat with a recurrence and had not told anyone in her life, including her husband, including her children, because she did not want to be the woman who was dying. She wanted to be the woman who was finally living. She told the circle. She wept for a long time. Ammanuel did not respond. The circle held her. When she sat down, the circle simply continued, and she rejoined it, and at the end of the night she was laughing about something with her neighbor and the grief had not gone anywhere but it had stopped being heavy.
A week after the retreat, Ruth told her family. Three months later, she designed and launched the most beautiful collection of her career. Two years later, she went into remission. She is alive today. She comes to every alumni gathering. She is one of my closest friends in the world.
That night, watching her, I understood what Ammanuel had built and why it could not be replicated. I understood that I had stumbled into a real thing. I understood that it had been a long time since I had been near a real thing, and that I was not going to walk away from it now that I had found it. I have not walked away. I do not plan to.
THE TRAIN IS PULLING INTO ROME
The light has changed. The fields outside the window are no longer Umbrian gold; they are the duller, tireder gold of the Roman
plain. The thermos is empty. The clay pot is still in my bag. The little vial of perfume — yes, Edith made one for me too, on the side, without telling me — is in my coat pocket. I will take it out tonight in my hotel room and uncork it, and it will smell like rosemary and cedar and fig and one note I cannot name, and I will sit on the edge of the bed and I will not call anyone.
The Umbria retreat is over. Fourteen people are flying home today to Geneva, Como, Buenos Aires, Brooklyn, Lyon, Cape Town, San Francisco, Singapore, Barcelona, Boston, Mexico City, London, and a small village outside Kyoto. Fourteen nervous systems are reorganized. Fourteen brands are about to be quietly, decisively retuned over the next ninety days. Fourteen Memory Objects are sitting on fourteen desks in fourteen cities, doing their slow morphic work. Fourteen handwritten notes from Ammanuel are folded into fourteen leather field guides, waiting to be reread. And the next cohort is already on the waitlist. And the team is already prepping the venue for January in Marrakesh. And Ammanuel is already, somewhere, hand-addressing the next round of Field Letters at his kitchen counter, with a glass of something dark and a Verdi opera turned up loud enough that his neighbors have stopped complaining.
This is the work. This is the lineage. This is the calling. This is the most fun job on earth, and it is also the most sacred one, and the secret nobody outside the field believes is that those two things are the same thing, and they always have been, and Luminous Prosperity is not so much a company as it is a small, exquisite, devotional rebellion against the false separation between them. I have to go now. The train is pulling in. Ruth is meeting me at Termini. She has news. I will let her tell me over dinner. And tomorrow I fly home, and on Wednesday we start prep for Marrakesh, and somewhere in there I will write Ammanuel a postcard — by hand, on Crane lettra, the way he taught me — that
says only what he taught me to say at the end of every retreat, in the team's private code:

I. THE THESIS I CARRIED HOME ON THE PLANE
Everything flows from states. Everything. The pricing, the positioning, the brand voice, the close rate, the marriage, the sleep, the laugh in the throat, the tilt of the head when a stranger says hello. The deck does not flow from the deck. The deck flows from the state of the person making the deck. The campaign does not flow from the campaign. The campaign flows from the regulation of the nervous system that birthed the campaign at 2 a.m. on a Tuesday after a long argument with a co-founder who was running on three hours of sleep and a smoothie made of cortisol. State first. Strategy second. Always.
I did not know this in my bones before I met Ammanuel Santa Anna. I knew it in my brain. I had read the books. I had quoted the seminars. I had, on more than one occasion, told other people that state was upstream of strategy while sitting in a state of total dysregulation, holding a phone in one hand and a third coffee in

Peak Experience One — The Olive Grove Tears. Day two, late morning. The perfumer led us through a blind smell test of our own marketing materials versus three competitors. Mine had no scent. This is the categorical distinction. The dancefloor and the dharma are not alternated; they are married. The Three Truths around the fire happen the same week as the flash-mob choreography at sunset. You do not have to recreate the conditions of stillness to recall the teaching. The teaching is now embedded in your dancing, your eating, your laughing, your fucking, your closing of
a sale, your putting your child to bed. Aliveness is the carrier wave. Wisdom rides the carrier wave. Technical expertise — the actual marketing, branding, pricing, positioning, salesconversation work — rides the wisdom. All three are one experience, fluidly, with no seam. This is the whole game.
VII. EVERYTHING FLOWS FROM STATES — THE LESSON IN MY BONES
Here is what I now know, in a part of me that no podcast can reach.
Every output of my life — every email, every offer, every price tag, every keynote, every conversation with my partner, every bedtime story I tell my child — flows from the state of the human writing it, pricing it, speaking it, telling it. The state is not a feeling I check at the start of the day and then forget about. The state is the substrate. Change the substrate, and every output changes.
Refuse to change the substrate, and you can rewrite the homepage forty times and the homepage will still smell like cortisol and will still convert at 0.8% and you will still wonder, in a hotel room at 11 p.m., why the work is not landing.
The retreat taught me this experientially. Not as a slogan. As a felt sense. I wrote my best work in five days inside a regulated nervous system, surrounded by aliveness, fed extraordinary food, soaked in extraordinary music, witnessed by people who saw me clearly. I wrote, in those five days, more usable content than I had written in the previous fourteen months at my desk. Because the substrate had changed. State first. Strategy second. Always. I have brought this home. I do not start the workday until the body is regulated. I do not write copy from the wrong state; I wait, sometimes hours, sometimes a day. I do not take sales calls when
I am leaking. I dance in my kitchen before I send the proposal. I have a small fig bowl on my desk, and on bad mornings I just look at the figs until something inside me remembers Umbria. The output is downstream of the state. The state is everything.
